Diagnosis or a strategy session: which should you choose?

Two formats for different kinds of uncertainty.

The short answer. Diagnostics is useful when the cause of the problem is unclear. A strategy session is useful when the context and options are understood, but a direction and commitments need to be chosen.

When to start with diagnostics

The team runs ads, changes the website and adds features, yet results barely change. Explanations differ: sales blames leads, marketing blames the product, and product blames pricing. Start by reconstructing the customer journey and identifying exactly where it breaks.

For the Diagnostic Review, bring a description of the product, audience, metrics and main uncertainties. The result is a few key observations and priorities, rather than an attempt to fix every process at once.

To apply this approach to your business, you can Decision Room: work through a strategic choice or try a practical workshop: Learning through your own business challenges.

When Decision Room is useful

You are choosing between segments, monetisation models or growth directions. Each option has arguments in its favour, but there are not enough resources for all of them. The task is to compare alternatives, test assumptions and decide what can be chosen now.

The result may be a choice or a bounded experiment. Without decisive evidence, confidently declaring a winner would be a mistake. Agree instead on what evidence would change the decision and what it costs to obtain.

What to bring for a productive meeting

What makes a decision actionable

It has an owner, a next step, a review date and a criterion for reconsideration. “Improve positioning” is too vague. “Test two offers in conversations with the chosen segment and compare reasons for rejection” describes an action.

When one session is not enough

If a choice requires interviews, restoring analytics or a full financial model, that is separate work. The session defines its scope and priority. Research is agreed beforehand, rather than hidden behind a promise to solve everything in an hour.
